Breaking the grocery selection ceiling

AMAZON FRESH — Breaking the grocery selection ceiling

The question

How do you dramatically increase grocery selection when your fulfillment centers can't hold any more products?

Amazon Fresh's fast-delivery promise was anchored to its fulfillment centers, and those buildings had a hard ceiling on how many distinct products they could hold — roughly 4,000. Customers wanted far more choice than the buildings could physically stock, and simply adding more fulfillment space was neither fast nor economical.

The people behind the problem

Customers didn't care about our fulfillment topology. They cared that the one specialty item they wanted wasn't available, so they went elsewhere and often took their whole basket with them.

Operators, meanwhile, were optimizing a building that was already full. Every new product added was a product removed. The constraint wasn't demand — it was the assumption that a grocery order is a single, uniform shipment.

Reframing the real problem

We stopped asking "how do we fit more into the building?" and started asking "does everything a customer buys actually need to arrive at the same speed?"

Fresh produce and time-critical items genuinely need fast local fulfillment. A specialty sauce or a niche pantry item does not. By separating the catalog by fulfillment need rather than treating it as one monolith, we could unlock selection that lived outside the four walls of the fulfillment center.

Making progress across teams

This was a cross-functional bet spanning catalog, fulfillment, transportation and the customer-facing experience. The hard part wasn't any single system — it was creating shared context so each team understood the trade-offs the others were absorbing.

We designed the customer experience so mixed-speed baskets felt coherent rather than confusing, and we sequenced the rollout so operations could absorb the change without breaking the fast-delivery promise customers already trusted.

Outcomes

  • Roughly 7× expansion in available selection without expanding fulfillment-center footprint
  • Preserved the fast-delivery promise for time-critical items
  • Established a fulfillment-by-need model reusable across grocery

Headline impact: 7× selection expansion
